ENGAGEMENT: OPERATING SYSTEM INSTALL · ELEVEN MONTHS · SYSTEMS IN AND TEAM TRAINED BY MONTH 4
Manukora is a premium New Zealand Mānuka honey brand, sold direct to consumers and scaled to mid-8 figures by a single founder over a decade.
Manukora is where the Parallax Process was built. Eleven months inside the company, department by department. Today's Blueprint and fixed-scope Install package the operating-system work from that engagement. The Brain builds on that foundation; the results below are from the installed system, rather than a live Brain deployment.
In eleven months the team went from delivering 38% of its quarterly goals to 81%, grew from 83 to 114 people on one operating system, and kept every system running for six months after handoff. The founder took his first sabbatical in a decade while it held.
We built Manukora's operating system on Notion, the platform the team chose: one place the whole company's knowledge lives, clear decision rights, and an operating rhythm that holds under pressure. We closed it with a full operating report that mapped where the company was, where it was going, and what to upgrade first.
The Problem
From the outside Manukora looked like a brand with everything going right: a premium product, a decade of growth to mid-8 figures and a team of 83. Inside, every decision still ran through one person.
The CEO was the company.
Ten years of solo-founding a premium DTC brand to mid-8 figures left Mike Bell carrying every operational decision in his head. Execution ran on force of will. Trade-offs stayed implicit. Mistakes cost cash and product runs. A regulatory event or supplier failure would have trapped him in a crisis with no way out.
He needed a sabbatical and the company could not have survived one.
"Our biggest problem is execution." Mike Bell
The Solution
Get Mike out of the operational foxhole. Build the operating system that runs without him.
Eleven months, sequenced by department dependency, with the systems in by month four. Each install unlocked the next:
- Single operating system. Two weeks transferring the entire company onto one platform. 83 people moved onto it, and 114 run on it today. This replaced a stalled agency rollout whose retainer was $7,250 a month and retired a $1,600 a month project tool.
- Marketing. Built the go-to-market systems: the cycle from insight to launch, channel by channel. This surfaced the deeper issue: every department ran its own filing system, so information couldn't travel.
- The stage gate. Mapped the full company lifecycle from product inception to delivery. 210 steps, 9 departmental owners, every handoff documented. Stage 0 made non-negotiable. Project management became legible for the first time.
- Project management department. Built the function from scratch. Air Traffic Control as the operating rhythm: weekly cadence, cross-functional visibility on every project in flight. Hired the PMs to run it. Scoping now runs on reference-class data, real distributions of how long work actually takes, not founder intuition.
- Acting Head of R&D. Transitioned the innovation team into a real R&D function. Built the 3-year pipeline with Mike, grounded in reference classes and real cost estimates, with risk attached to every project.
- Data mapping. Mapped every system the company ran on: Cin7, Shopify, Amazon, Meta, GA, Klaviyo, and the spreadsheets in between. Found where data was clean, where it was dirty, and where the pipes leaked. Stock on hand and stock in market unified.
- Adoption at the point of work. Teams logging cleanly when the work happens rather than after the fact. Standards installed, adoption rigorous.
Each system was run with the team until it held before the next one started. Handoff was February 2026. The operating cadence, S&OP rhythm, product lifecycle, and research discipline were all still running six months later (as of August 2026), without us.
The Proof
Mike took his first sabbatical in a decade and the systems held while he was gone. The team went from delivering 38% of its quarterly goals to 81%. Six months after handoff, every system we installed is still running, without us. The team on it has grown from 83 to 114 people, the project management department has gone from zero to five, and more than thirty live projects still run through the stage gate.
“I was carrying the whole company myself and Henry got me out of it. He put in the decision rights, the stage gate and the meeting rhythms that let me step back, and they are all still running. If you are the bottleneck in your own business, talk to him.”
Mike Bell, Founder & CEO, Manukora
Where this goes
What we installed at Manukora is the base an AI-native company runs on: the company's working knowledge in one clean system that people and AI can both read. With that in place, departmental AI, always-on reporting and signals across teams become part of how the company runs.
That is now the core of the Parallax Process: the blueprint draws how the company runs today and how it could run at its best, the install puts in the operating system that closes the gap between the two and captures the company knowledge the brain runs on, and the brain stays live for as long as you want it.
