I. The Blueprint · II. The Install · III. The Brain
21 days. A map of the decisions your company runs on.
Start with one department or one flow, such as new product development.
In 21 days, get your actual and ideal operating blueprints, the decisions hidden in the gaps, and ranked fixes with one fixed Install quote by module. Keep the work whether you continue or stop.
We build them from diagnostic interviews with every team member. There are two: your actual state, drawn as the company runs today, and your ideal state, drawn as it could run at its best. As CPG companies scale, key information stops reaching the people who make the decisions, and it shows up as rework, confusion and frustration.
We spend 21 days inside the agreed department or flow. Everyone involved sits one interview of up to an hour, the founder gets an hour of their own, and we go back for another hour or two with the three or four people who hold the most operating detail. A whole-company blueprint is scoped to its size.
A. The Meeting Map
The Meeting Map shows where your decisions happen: every recurring meeting, who takes part and what information reaches the room. Most of the processes that matter have never been written down. Your company runs on two timelines, and the map shows both:
- The calendar cycle. The half-year plan, OKRs, the weekly growth meeting, the daily standup. They run on a date whether anyone chases them or not.
- The event-triggered cycle. A brief lands, a launch is approved, a date slips. These start on an event with no date to close them, so this is where work quietly stalls.
We map both as loops, first for one department, then the whole company: where the process is documented, where it stalls, and where information drops out of sight. From a sample blueprint:
- Launch case. Launches clear the gate in a hallway chat, with no written case behind them.
- Promo planning. Growth books a promotion without telling the brand team, so the creative isn't ready the week it lands.
- Customer feedback. Reviews and returns only reach product development when someone remembers to forward them.
B. The Roles Org Chart
Built on the Meeting Map, the Roles Org Chart shows where each decision is made and who makes it, across four layers: strategy, OKRs, projects and daily tasks. AI can then move information between decisions while the decisions stay with your people. The gaps it shows also make onboarding and job descriptions easier to write. From a sample growth team:
C. The Dark Matter Scan
dark matter (n.) matter that gives off no light, found only by its pull on everything around it.
AI can only act on what it can see. The scan looks for what nobody is collecting: missing information, choices nobody owns, and assumptions that have quietly become policy. For each one we suggest a way to capture it, sometimes a new system, sometimes a new role, and it shows the brain where to look first.

What you get
- Your blueprints - actual and ideal. The Meeting Map, the Roles Org Chart and the Dark Matter Scan, drawn to your business and yours whether you install or not
- The decisions hidden in the gaps: the ones nobody owns, the ones two roles both claim, and the ones made without the information they need
- A ranked list of every symptom we find, its root cause and the system we'd suggest to fix it. The top of the list becomes the scope for the install
- One fixed Install quote, priced by module. Choose all of it, some of it, or stop here and owe nothing more
THE TERMS.Start with one department, one cross-department flow or the whole company. One department or one flow starts at $7,500, credited in full against its install. A whole-company blueprint is scoped to its size. Both are fixed prices, quoted before you commit. The blueprint ends with one fixed quote for everything it recommends, priced module by module. Install all of it, some of it, or stop there and owe nothing more. The blueprints are yours either way.
